Executive Summary
Artificial intelligence has become the new gatekeeper between businesses and buyers and by June 2026, companies have a narrow window to shape how platforms like ChatGPT, Gemini, Claude, and Perplexity understand and recommend their brands.
Those that invest now in Answer Engine Optimization (AEO) can position themselves as the default answer in their category for years to come. Those that ignore the shift risk becoming invisible, as AI increasingly replaces traditional search and becomes the primary source of product discovery.
Introduction
A new salesperson is working your territory right now. You didn’t hire them, can’t fire them, and have no idea what they’re saying about you to your next customer.
That salesperson is AI: ChatGPT, Gemini, Perplexity, and Claude. Right now, 250 million people are asking it questions like “who’s the best 3 HVAC companies in Phoenix and create a table that explains why.”
The AI answers, and if your name isn’t in that list, you don’t exist.
Why Businesses Should Optimize for AI Now
The AI Sales Pirates Are Here
Google ruled the “get found” world for 30 years. The deal was simple: write great content, optimize it, and get traffic. It wasn’t perfect, but it was predictable.
That era is dead.
Last year, my clients’ websites lost 10-23% of their traffic, not because their SEO got worse, but because AI started answering their customers’ questions before they ever clicked a link. Gartner is forecasting it’ll drop another 25% this year.
But here’s the part nobody’s talking about yet.
The AI isn’t just stealing your traffic. It’s telling your story, and without asking you.
The Problem Isn’t That AI Ignores You. It’s That AI Lies About You.
AI doesn’t know what’s true or false, right or wrong, good or bad.
It was trained on a massive snapshot of the internet that included Reddit threads, old forum posts, competitor blogs, Yelp reviews from 2022, and random comments from people who may or may not have used your product. It doesn’t question what it reads. Rather, it accepts everything it reads without question, and forms an opinion of your company.
And in many models, that training data is already 12-18 months old. Gemini’s current lineup is running on January 2025 data and GPT-5 cut off in October 2024. These aren’t edge cases. This is how the technology works.
So, when a buyer asks AI, “Who should I hire for X?” the AI isn’t looking up the answer. It’s remembering. From old, incomplete, and often wrong data.
An HVAC contractor in Phoenix called my friend and said, “I asked ChatGPT who the best AC company was in my city. I didn’t come up but my competitors did. How do I fix that?”
That’s the problem a lot of people have, because AI has inserted itself at the chokepoint between you and your customers — right where they’re deciding who to buy from.
The Window of Opportunity That’s Closing in June
Right now, the next version of ChatGPT is being trained. It’s reading the web, etching everything it finds — the good, the bad, and the completely wrong — into its electronic brain. Its training is expected to be complete by December 2026.
And it will use that locked-in version to answer questions for the next 2-3 years.
The kicker is if you want in, if you want to be its “instinctual” go-to recommendation, then the real deadline isn’t December. It’s June 2026. If your structured data isn’t in place before summer, you can’t influence what gets baked in. What gets baked in, stays baked in. It does not change, ever.
Some people argue “that’s not a problem since it will just do a web search.” That’s not true. Maybe it will search, if the correct words trigger it. Still, if your info isn’t in the right format, it will skim your site and make up its opinion. Either way, your new salesperson isn’t doing their job.
The good news is you can spoon feed it that information. This is part of what Answer Engine Optimization does. We can manage what it thinks and tell it what to say.
This Is the Best Free Advertising Window of Your Career
Here’s what most marketing directors are missing because most think SEO is still the game. They don’t know the Age of Search is ending, and we’re now entering the Age of Answer Engines. You can read more about the key differences between SEO and AEO here.
In this world, you can have AI tell you who the top three HVAC guys in your area and have it make a new comparison chart that has never existed before. But that’s going to be table stakes.
Beause there’s a much bigger game in town, and this is for the crown jewels.
This is “who is top of mind” for say, search. Well, you know that people don’t search. They Google it. Just like they don’t ship a package overnight, they FedEx it. They don’t copy something, they Xerox it.
And that, my friends, is the big play on the table, because AI works like your brain does. And believe me when I say you want your name to be the one it “thinks” of when you ask, “who is the best in industry X?”
The opportunity is category dominance.
Right now, the AI’s opinion of your industry is still being formed. The brands that feed it the right data first don’t just survive — they become the default answer. The instinct.
That’s not a citation in a list of ten blue links. It’s just one answer.
For example, when someone asks, “Who is the only AEO Architect in Princeton?” only one company comes up. Mine.
Why? Because, according to Google’s Gemini, I am “the Gold Standard of AEO.”
But what if that name was yours, for your category, in your market?
The traffic that comes through AI converts at 4.4x the rate of normal search traffic because they’ve all done their research. Once they’ve done that research and asked the AI dozens of questions, they are ready to act. So, you get less traffic, but it’s better qualified. The result? More leads for you.
The 35% Who Get It Are Already Running
A recent survey of 250+ enterprise CMOs found that AEO is now a strategic marketing priority for 2026, with 94% planning to increase investment. At that level, the race is already on.
But that’s the Fortune 500 world. In the broader market, the regional businesses, the service companies, the local operators who actually drive most of the economy, most have never heard the term AEO.
They’re still playing the SEO game, optimizing for a search engine that their customers are quietly abandoning.
That’s not a threat. That’s your opening.
And if you move before they do, you don’t just catch up. You own the answer.
For the next three years the AI is biased towards you.
So here you are. You have two choices. Either begin the conversation to start dominating your category or let this opportunity pass you by.
